The 3 outreach mistakes I keep seeing...
and how to fix them fast...
I had a handful of conversations this week with teams running outbound into big, regulated orgs.
Different industries. Same sticking points.
If your outreach feels slow, ignored, or risky, you can actually turn it around pretty fast.
Here are the 3 most common mistakes I’m seeing and exactly how to correct them:
MISTAKE 1: Deliverability is an afterthought
Teams are blasting from their primary company domain, sending 50 to 200 emails per inbox per day, and tracking opens and clicks.
On paper it feels productive.
In practice, it crushes deliverability and hurts your main domain. I even saw missing DMARC and other DNS records, which means your mail looks unverified to providers.
How to fix this:
-Separate your outbound from your core domain. Register 2 to 4 lookalike .com domains and warm them up.
-Set DNS correctly for each sender: SPF, DKIM, DMARC, MX.
-Throttle hard. Think 2 to 10 first touches per inbox per day, then scale with more inboxes rather than more volume per inbox.
-Stop tracking opens and clicks on cold. Measure replies and positive replies. That is the only signal that matters.
Result: inbox placement improves, spam risk drops, and your everyday company email stays healthy.
MISTAKE 2: The first message talks about you
I reviewed messages that opened with a paragraph about the sender, the tech, the features, and the patent.
Long, self focused, and easy to delete.
Busy executives do not have the context or time to decode it.
How to fix this:
Use a simple four line structure that makes the note feel like it was written just for them.
Observation about their work that only applies to them.
Likely challenge tied to that work.
Offer a small, useful resource that starts to solve it.
Ask permission to send it.
Short. Helpful. Easy to say yes to.
MISTAKE 3: No value offer to earn attention
Most first touches still ask for time or a demo.
In regulated spaces, that is a fast path to being ignored.
The better path is to lead with a small slice of value that proves you understand their world. Even if direct diagnosis is tricky, there is almost always something helpful you can give.
How to fix this:
Choose one low friction value offer you can create from public signals and your expertise. Then ask permission to send it.
A few ideas that work across industries:
-One page risk snapshot using public data. For example, recent fines, known tech stack, or policy gaps that peers are fixing.
-A two minute Loom that outlines 2 to 3 quick wins you see on their site or process.
-A benchmark or checklist that shows how leaders in their segment are staying compliant, reducing costs, or speeding decisions.
Keep the promise small. Keep it useful without a call. Let the value do the heavy lifting.
How to put this together in one motion:
Set your infrastructure. New domains, correct DNS, warmed inboxes, low daily send per inbox, reply rate as the north star.
Write messages with the four line structure. Each one unique. It should not be reusable for a different person without changing the guts.
Ship a value offer when they say yes. If the lifetime value is high, record a short video. If you need scale, generate a one pager with AI from public inputs. After you deliver it, invite them to your newsletter so you can nurture even if timing is not right today.
Why this works:
It respects the channel. It respects the person.
It earns attention with something that helps right away.
That is how you get more replies, better calls, and a growing list that compounds over time.
